Your Next Product Should First Be a Skill
If you are building a new product today, your first instinct is probably still to build an app.
That is natural. For the last twenty years, software products have mostly looked like this: one entry point, one interface, a set of features, and a place the user has to enter.
The user opens your app, reads the navigation, clicks through pages, fills out forms, and completes a workflow. Product managers design screens. Engineers implement features. Designers polish the interface. Everyone assumes one thing: a product should first become a place.
Then AI arrived, and people started building AI apps.
The first version was simple: add a chat box next to the old app. The more advanced version is an independent agent. It can talk to the user, call tools, and complete part of a task.
That is a real step forward.
But it may still not be the endpoint.
I think many products will move through this sequence:
Traditional App -> AI App -> Skill App
In other words, your next product may not need to start as a standalone app. It may not even need to start as an AI app with its own chat interface.
It may need to start as a skill.
1. The Problem With Traditional Apps: Users Do Not Really Want to Enter Your Product
Traditional apps assume that users are willing to enter your system.
That made sense in the past. Software capability could only be delivered through apps. If you wanted to handle contracts, you entered a contract management system. If you wanted to find files, you entered a file search app. If you wanted to analyze customers, you entered a CRM. If you wanted to write a report, you opened a document tool.
The app was both the container of capability and the user entry point.
But what users actually want is usually not to enter a system.
They want things like:
Review this contract for me.
Find all materials related to Customer A from last week.
Tell me what I should do next with this customer.
Turn these meeting notes into a project plan.
Check whether this code change has security risk.
None of these requests say: open an app.
The user wants the task completed. The user does not want another destination.
In the past, there was no good alternative. Tasks had to be broken into software operations, and users had to move context between apps themselves.
General agents change that assumption.
If the user is already working inside an agent workspace that can handle files, emails, code, documents, calendars, CRM records, and internal knowledge, why should they open a new app for every small task?
The more natural expectation becomes:
I describe the goal. The agent calls the right capability. The task moves forward.
This is where product form starts to change.
Products no longer compete only on whether users will open them. They also compete on whether agents will call them.
2. The Problem With AI Apps: You Are Forced to Build a Small Agent Platform
Many teams have noticed this shift and started building AI apps.
That is useful.
But AI apps often fall into another trap. To make a product feel agentic, the team starts rebuilding a whole general-agent infrastructure.
You may have only wanted to build a contract review product.
Very quickly, you find yourself handling:
- chat entry;
- context management;
- file upload and parsing;
- tool calling;
- long-running task state;
- user memory;
- permissions;
- approval for risky actions;
- execution logs;
- retries;
- artifact rendering;
- model selection;
- token cost control.
All of these are important.
But they are not the core value of a contract review product.
The core value of contract review is whether it can identify risk, understand deal context, provide reliable revision suggestions, and help the user trust the conclusion.
The same is true elsewhere.
If you are building personal file search, your core value is local indexing, semantic retrieval, evidence for matches, privacy controls, and safe file operations.
If you are building sales follow-up, your core value is customer judgment, context understanding, and the next best action.
Once you decide to build a full AI app, it is easy to get swallowed by the general agent shell.
The product team spends too much time solving platform problems and too little time sharpening the real capability.
This is the awkward part of the AI app:
It is smarter than a traditional app, but also heavier. Many teams build a runtime before they have fully built the capability.
3. General Agents Are Becoming a New Runtime
Why is skill-first becoming possible now?
Because general agents themselves are becoming stronger.
Early chatbots mostly answered questions. You asked, they replied. They behaved like a smarter search box.
Then agents learned to call tools. They could query data, read files, call APIs, and run commands.
Now agents are starting to look more like workspaces:
- understand user goals;
- assemble context;
- read files and resources;
- call external tools;
- generate artifacts such as documents, tables, code, and charts;
- manage multi-step task state;
- ask for user approval at critical moments;
- record execution traces;
- remember user preferences;
- control permissions and safety boundaries;
- connect to external systems through standard protocols.
This is no longer just a chat box.
It is starting to look like a software runtime.
The clearest example is the coding agent. A coding agent can read a codebase, edit files, run tests, inspect diffs, explain failures, revise its solution, and report what changed.
Its importance is not just that it writes code. Its importance is that it provides a controlled workspace:
Files are context.
Tools are execution.
Diffs make changes observable.
Tests provide verification.
Logs record process.
Approval defines risk boundaries.
This pattern will spread beyond code.
Contracts, files, spreadsheets, reports, customers, projects, and meeting notes can all enter a similar agent workspace.
At the same time, MCP, Agent Skills, Apps SDK, A2A, and AG-UI are all pushing parts of this stack toward standardization: tool access, skill packaging, interactive artifacts, agent collaboration, and agent-to-frontend event flow.
The direction is clear:
The general agent is moving from a product that can chat into an environment where many capabilities can run.
Once a runtime exists, the smallest useful product shape changes.
After the browser appeared, not every capability needed to become desktop software. After mobile operating systems matured, not every app needed to build its own camera, location, notification, and payment layer.
After general agent runtimes mature, not every AI product needs to build its own full AI app.
It can start as a skill.
4. What Is a Skill?
This part needs to be precise.
A skill is not a prompt.
A prompt is one expression. It tells the model how to write, answer, or generate in this instance.
A skill is not an API either.
An API exposes operations. It tells an outside system what actions are available.
A skill is closer to a task-level product capability.
It answers this question:
For a recurring class of user tasks, how do we use context, tools, and judgment steps to complete the task to an acceptable standard?
A real product-grade skill should define at least:
- what task it solves;
- what task it does not solve;
- when it should be triggered;
- what inputs it needs;
- what context it needs;
- what tools it can call;
- what steps the task has;
- where the user must confirm;
- what output it produces;
- how output quality is evaluated;
- what risks it must never cross automatically.
For example, a contract review skill is not this prompt:
Please review this contract.
It is a task capability:
Identify contract type
-> confirm our position
-> extract key clauses
-> flag risk items
-> generate revision suggestions
-> ask the user to choose a handling strategy
-> produce a review report
-> require approval before export or send
That is very different from a prompt.
A prompt is how you speak.
A skill is how you act.
It is also different from an API.
An API says: can I send an email?
A sales follow-up skill says: when should we send it, what should it say, who should receive it, can we mention price, does the user need to approve it, should we write back to CRM, and when should we remind the user again?
API is a tool.
Skill is task experience.
5. Why Your Product Should First Be a Skill
Because a skill forces product design back to the most important question:
What exact task do you solve?
When you build an app, it is easy to start with the container.
Homepage, navigation, modules, accounts, settings, templates, notifications, admin pages.
You may need those eventually. But they are often not the first question an AI product needs to answer.
When you build a skill, you must first define capability:
What recurring task does the user have?
What does completion look like?
What context is needed?
What tools are needed?
Which steps can be automated?
Where must a human judge?
How should results be displayed?
How should quality be verified?
That is much closer to the core of an AI product than asking what app you should build.
More importantly, skills separate core value from non-core complexity.
The general agent handles the general parts:
- conversation;
- context assembly;
- tool orchestration;
- artifact rendering;
- task state;
- user approval;
- execution logs;
- memory;
- permissions;
- token cost control.
The product builder focuses on the product-specific parts:
- domain judgment;
- data capability;
- tool capability;
- workflow experience;
- output standards;
- evaluation.
That is a healthier division of labor.
If you are building contract review, your focus should be whether it reviews accurately.
If you are building file search, your focus should be whether it finds the right files, explains the evidence, and operates safely.
If you are building sales follow-up, your focus should be whether it understands the customer well enough to recommend the next action.
Not every team should rebuild the agent shell.
6. A Skill Is Not Just an MVP. It May Be the Final Product Form.
Many people will treat skill as a lead-in version.
Start with a skill, validate demand, and later grow it into a full app.
Sometimes that will happen.
When a skill is used frequently, gains complex interactions, requires team collaboration, or needs dedicated configuration, it may grow into a console, workspace, permission system, data layer, or full app.
But that is not the only outcome.
For many products, the skill itself may be the final form.
The reason is simple: users do not want another app.
They want the right capability to appear at the right moment.
When they handle a contract, the contract review skill appears.
When they organize files, the file organization skill appears.
When they inspect a customer record, the sales follow-up skill appears.
When they edit code, the code review skill appears.
If these capabilities can run reliably inside a general agent workspace, they do not necessarily need to become standalone apps.
In the old model, the app was the product, and plugins or automations were secondary.
In many future cases, the relationship may reverse:
The skill is the product. The app is only its control plane.
The app may still exist. But it will handle configuration, permissions, history, team management, evaluation, and governance.
The thing users call every day will be the skill.
7. Example: Personal Computer File Search
Take personal file search as an example.
The traditional app approach is:
build an index -> build a search box -> show results -> open files
The AI app approach is often:
add chat next to the search box, so users can find files in natural language
The skill app approach is different.
It first asks: what file-related tasks does the user actually want to complete?
The answer may be:
Find all materials related to Customer A from last week.
Turn this project's files into a handoff package.
Compare these contract versions.
Find duplicate large files, but ask before deleting.
Help me remember where that article I wrote earlier is.
These are not just searches.
They are file tasks.
So the product may first be a set of skills:
- file-search skill;
- file-briefing skill;
- version-compare skill;
- project-packaging skill;
- file-cleanup skill;
- personal-memory skill.
These skills depend on your core capability: local indexing, content parsing, semantic retrieval, match evidence, privacy control, and safe file operations.
They run inside a general agent. The agent provides conversation, task state, artifacts, approval, and logs.
In this model, your product does not have to start as an AI Finder.
It starts as a local file capability layer that agents can call.
If users later need richer visualization, more complex permission controls, or deeper batch operations, a standalone app can grow out of it.
But the first-principles capability already exists in the skill.
8. Skill-First Does Not Mean No UI
This also needs to be clear.
Skill-first is not chat-only.
Complex tasks cannot be completed reliably through chat alone.
Contract review needs risk tables, clause diffs, revision suggestions, and approval.
File organization needs result lists, paths, previews, selection, packaging, and rollback.
Data analysis needs charts, tables, sources, and calculation traces.
Code review needs diffs, test results, risk explanations, and suggested fixes.
So general agents need UI primitives:
- artifact: documents, tables, reports, diffs;
- form: structured input;
- stepper: task progress;
- button: accept, ignore, retry, export;
- approval: confirmation for risky actions;
- context panel: what material was used;
- execution log: what happened.
The skill declares what it needs.
The agent renders it.
This is different from each app owning all UI itself.
In the old model, every app repeated result lists, approval dialogs, operation logs, file pickers, and permission prompts.
In a skill-first model, these general interactions move into the agent runtime. Product-specific UI is reserved for where the product truly expresses its expertise.
UI does not disappear.
UI is reallocated.
9. What Products Fit Skill-First?
Not every product fits.
If the product is a single-step, deterministic, low-complexity action such as scanning, payment, a settings toggle, or a simple lookup, a skill may add friction.
Skill-first fits products with several traits.
First, the task repeats, but the context changes each time.
Examples: contract review, customer follow-up, candidate screening, file organization, code review.
Second, the user knows the goal but not the path.
For example:
Tell me what I should do next with this customer.
Turn these materials into a report.
Find the cause of this test failure.
Third, the task needs multiple tools or data sources.
Files, emails, CRM, calendars, databases, and internal documents may all be involved.
Fourth, the output has a quality standard.
Reports should cite sources. Code should pass tests. Contract review should cover key clauses. File search should show match evidence.
Fifth, expert experience can be proceduralized.
How senior lawyers review contracts. How senior salespeople judge customers. How senior engineers debug issues. How senior operators analyze data.
These patterns used to live inside people's hands.
Skill-first turns them into product capabilities that agents can call.
10. How to Start
If you are building an AI product, do not start with:
What app should we build?
Start with:
What high-value task should we turn into a skill?
Then write that task down clearly.
At minimum, answer:
- When does the user need it?
- What does completion look like?
- What inputs does it need?
- What context does it need?
- What tools does it call?
- What are the task steps?
- Where must the user judge?
- What actions require approval?
- What artifact does it produce?
- How do we evaluate quality?
These questions matter more than drawing a full app architecture too early.
A good skill should be small and complete.
"Legal assistant" is too broad.
"Review a procurement contract from our side and produce risk items plus revision suggestions" is better.
"Personal file assistant" is too broad.
"Find files related to a project, let the user filter them, and produce a handoff package" is better.
The more specific the skill, the easier it is to verify.
After verification, decide whether it needs to grow into an app.
Closing
AI products should not stop at "traditional app plus chat box."
The deeper change is that product capability can be separated from the app and turned into a skill that agents can call.
This is not only a change in entry point.
It changes the division of labor.
The general agent handles models, context, tools, state, approval, logs, and token cost.
Product builders focus on the things that actually matter: domain tasks, professional judgment, data capability, tool capability, and result quality.
So "your next product should first be a skill" does not mean building a crude first version.
It means:
Do not first ask what app you should build.
First ask what high-value task you can turn into a capability that an agent can reliably call.
If that capability needs a dedicated interface, it will grow into an app.
If it does not, then as a skill, it is already a product.
